Warn winch rebuild help?

Hey folks. I just inherited a Warn 2.5XT from a buddy.

He had it for a while and swamped it. Stripped it and put it back together but when he was done, it no longer works. He got a new one and gave me the old. The new one isn't a Warn so I can't compare the 2.

The motor works and drives the motor side planetary correctly. But it's not transmitting the torque to the rod in the middle of the hub and then to the second set of planeteries.

The rod locks into the second set, just not the first set. According to the exploded parts diagram: http://www.warn.com/truck/Replacemen...48/66003A4.pdf
I'm not missing any parts.. but where the rod #14 slides into the planetary #17 and the gear #18.. it doesn't grab anything.

The rod isn't worn and the inside of the planetary isn't worn.. it's like I'm missing a mating sleeve or something.

Any thoughts?! I can provide pictures to anyone interested in helping. Or if anyone knows of a rebuild guide with pictures.. I'd kill to see it!
